When I turn on my A/C heat blast out of the defrosters. Cold air only comes out of the vents. All of them work and cold air comes out efficently, but with HOTT air blasting out of the defrosters at the same time the car never gets cold. Any ideas on what can be going wrong?

i have an e36 compact and i swapped the engine from 316 to 325 and i have to change the rear drum brakes to calipers....and my question is... are the 4door or 2door rear hub fits the compact?
